Just four months after entering the U.S. market, Pro-G Sports Management, a small U.K.-based agency representing professional golfers, faced a major crisis caused in part by the recent hiring of a U.S. agent. Some of the conditions the U.S. agent had unilaterally agreed upon with prospective clients could have had disastrous consequences for the agency, but reneging on those agreements could have damaged the agency’s reputation and put its U.S. venture at risk. Pro-G’s partners, who did not yet fully understand the U.S. market, had conflicting views on how to resolve this problem. To complicate matters, Pro-G then began to lose some of its best European Tour clients, who felt the agency had begun to focus too heavily on the U.S. market at the expense of its European interests. How should Pro-G manage this tricky situation to the satisfaction of both its U.S. and its European clients?

Tout juste quatre mois après son entrée sur le marché américain, Pro-G Sports Management, petite agence britannique représentant des golfeurs professionnels, affronte une crise majeure causée en partie par l’embauche récente d’un agent américain. Certaines des conditions dont cet agent a unilatéralement convenu avec des clients potentiels pourraient avoir des conséquences désastreuses pour l’agence, mais le fait de revenir sur ces accords nuirait à sa réputation et mettrait en péril son projet aux États-Unis. Les partenaires de Pro-G, qui ne comprennent pas encore parfaitement le marché américain, ne s’entendent pas sur la manière de résoudre ce problème. Pour compliquer les choses, Pro-G commence alors à perdre certains de ses meilleurs clients de l’European Tour, qui estiment qu’elle se concentre trop sur le marché américain au détriment de ses intérêts européens. Comment devrait-elle gérer cette situation délicate et satisfaire à la fois ses clients américains et européens?

En 2018, Cycles Devinci, fabricant de vélos situé à Saguenay (Québec), se donne un ambitieux objectif de croissance de 20 % par an. Lors de l’annonce, Simon Brodeur, chef de marque mondiale pour les vélos Enduro et Descente, propose une expansion en Asie-Pacifique. Intéressé, le directeur du marketing, Alain Pedneault, lui demande de préparer une proposition qui permettrait à l’entreprise d’atteindre un objectif de 1 000 ventes de vélos par an d’ici 2021. Simon Brodeur se trouve donc contraint de formuler une proposition pour l’équipe de direction.

Offrant un contexte organisationnel stimulant et un ensemble de données réelles, le cas place l’étudiant dans une situation concrète où des critères quantitatifs (demande estimée par pays, revenu par habitant, démographie, tarifs, etc.) et qualitatifs (défis politiques, culturels, accords internationaux, etc.) doivent être pris en compte dans la présélection de marchés.

L’analyse de ce cas aborde un éventail de dimensions stratégiques de l’internationalisation, notamment le modèle d’affaires, l’avantage concurrentiel, le marketing à l’international. Elle met en lumière les défis rencontrés par une entreprise tentant de faire connaître sa marque à l’étranger. Le cas permet aux étudiants de se familiariser avec la réalité d’un directeur marketing et d’un chef de marque travaillant pour une entreprise aux grandes ambitions, mais aux ressources limitées.

In 2018, Cycles Devinci, a bike manufacturer in Saguenay, Quebec, set itself the ambitious objective of 20% annual growth for the next three years. Simon Brodeur, global brand manager for enduro and downhill bikes, suggested the company expand into Asia Pacific. Intrigued, marketing manager Alain Pedneault asked him to draw up a proposal for selling 1,000 bikes in that region by 2021. Brodeur thus found himself compelled to formulate a proposal for the management team.

Providing a stimulating organizational context and actual data, the case puts students in a real-life situation where they must screen markets based on both quantitative (estimated demand, per capita income, demography, tariffs, etc.) and qualitative criteria (political and cultural challenges and international agreements).

The case analysis addresses a wide range of strategic dimensions, including business models, competitive advantage, and international marketing. It highlights the challenges faced by a company trying to raise awareness of its brand overseas and by marketing and brand managers at a company with ambitious objectives but limited resources.

Amazon entered China in 2004 by acquiring Joyo, a local e-retailer, and rebranding it as Amazon China, implementing the technology and practices that had worked in the U.S. Unlike its local competitors, Amazon China’s organizational culture focused on the use of technology while downplaying the importance of marketing. Amazon’s global standardization strategy thus made Amazon China less responsive to Chinese customers’ online shopping habits and less flexible in dealing with suppliers and third-party sellers on its marketplace platform. In the first decade following its entry, Amazon China saw its market share of China’s expanding e-commerce market shrink dramatically. In 2012, it undertook strategic transformations focused on cross-border e-commerce and introduced Amazon’s other core businesses, including Kindle devices and AWS, to China. Adapted to the local market, Amazon’s Kindle was a success. Both the e-book publishing and cloud computing (AWS) sectors are highly regulated in China and Amazon’s efforts to replicate its U.S. business in China faced big challenges.

Contrairement à ses concurrents locaux, elle s’est dotée d’une culture d’entreprise axée sur la technologie et minimisant l’importance du marketing. La stratégie de normalisation à l’échelle mondiale de Amazon a donc rendu Amazon China moins attentive aux coutumes Internet des clients chinois et moins souple dans ses relations avec les fournisseurs et tiers vendeurs présents sur sa plateforme. Au cours de ses dix premières années d’existence, Amazon China a vu fondre sa part de l’immense marché chinois. En 2012, elle procédait à des transformations d’ordre stratégique visant le cybercommerce transfrontalier et présentait au public chinois ses autres grandes activités, notamment les liseuses Kindle et AWS. Bien adaptée au marché local, Kindle fut un franc succès. Cela dit, tant le secteur de l’édition électronique que celui de l’infonuagique (AWS) sont fortement réglementés en Chine, ce qui fait que les efforts déployés par Amazon pour cloner en Orient son modèle d’entreprise américaine n’auront pas été de tout repos.

Le cas porte sur l’histoire de Familitet, une petite entreprise sociale basée à Ryazan en Russie, et sur sa PDG, Tatiana Gschwend.

Dans le contexte du monde postsoviétique où les institutions sont encore très traditionnelles, Familitet vient combler certaines lacunes. En effet, en offrant des cours de yoga familial et périnatal, d’orthophonie et de développement des habiletés sociales, en organisant des ateliers sur la psychologie conjugale et parentale, l’allaitement et l’anthropologie, et en proposant l’accompagnement d’une sage-femme, Familitet devient unique et avant-gardiste.

Les événements décrits dans le cas se sont déroulés en 2015 alors que Familitet subissait les contrecoups de la crise économique causée par les sanctions occidentales. Cette même année, l’entreprise a été abordée par une entreprise kazakhe qui voulait explorer les possibilités d’ouvrir une franchise, projet pouvant être intéressant pour Familitet en période de crise et comme perspective à long terme. Tatiana et son équipe analysent donc comment répondre à la crise en adaptant leur modèle d’affaires à Ryazan, ainsi qu’en choisissant un bon modèle d’affaires pour le marché du Kazakhstan.

The case tells the story of Familitet, a small social enterprise in Ryazan, Russia, and its CEO, Tatiana Gschwend. In the post-Soviet world, where institutions are still very traditional, Familitet fills certain gaps. By offering classes in family and perinatal yoga, speech therapy, and social skills; organizing workshops on marital and parental psychology, breastfeeding, and anthropology; and offering the support of a midwife, Familitet has made its mark as a trail blazer. The case describes events that took place in 2015, when Familitet was experiencing the impact of the economic crisis caused by Western sanctions. That same year, the company had been approached by a Kazakh company wishing to explore the possibility of opening a franchise – an opportunity that could be advantageous to Familitet both during the crisis and over the long term. Tatiana and her team had to decide how to respond to the crisis by adapting their business model in Ryazan and choosing the optimal business model for the Kazakh market.

Le cas « Telemetrix » est divisé en deux parties qui peuvent être utilisées seules ou successivement. Le cas A « Export Nord-Sud donne un coup de pouce à Telemetrix : Mexique ou Brésil? » met en scène une jeune analyste employée chez Export Nord-Sud, une petite société québécoise de gestion export qui aide les PME à développer leurs affaires à l’international. L’analyste doit fournir ses recommandations quant à la meilleure façon d’obtenir des ventes rapidement en Amérique latine pour leur client Telemetrix, et déterminer si celui-ci doit axer ses efforts de commercialisation sur le Brésil ou le Mexique. Le cas B « Telemetrix au Brésil : exportation indirecte, sous-traitance ou licence? » porte sur le choix du mode d’entrée sur un marché étranger, en l’occurrence le Brésil, et en fonction de ce choix, sur la sélection d’un partenaire d’affaires local. On aborde aussi la difficulté de développer des relations clients-fournisseurs à l’international. Là encore, le cas est de nature décisionnelle et une question s’adresse à l’analyste : quels sont le meilleur mode d’entrée et le meilleur partenaire à choisir pour que Telemetrix puisse enfin réussir à vendre au Brésil et, par la suite, ailleurs en Amérique du Sud?

“Telemetrix” is a two-part case study; its parts can be used alone or in sequence. Case A “North-South Exports Lends a Helping Hand to Telemetrix: Mexico or Brazil?” showcases a young analyst at North-South Exports, a small Quebec-based export management firm that helps SMEs with international expansion. The analyst must make recommendations as to the best way for the company’s client Telemetrix to rapidly achieve sales in Latin America, and whether to focus on Brazil or Mexico. Case B “Telemetrix in Brazil: Indirect Export, Outsourcing, or Licence?” focuses on the choice of an entry mode to penetrate a foreign market, in this case, Brazil, and, based on this choice, on the selection of a local business partner. It also addresses the difficulty of developing international supplier-customer relations. Just like Case A, Case B is a decision-making case. The analyst must determine the best entry mode and which partners will lead Telemetrix to success in Brazil and, subsequently, elsewhere in South America.
